Most sites do not need a rebuild. They need someone to sit with the analytics for a day and say the uncomfortable thing out loud.

A rebuild is the easiest thing in the world to sell and the hardest thing to justify. It is a clean number, a clear timeline, and a story everyone in the room already understands. It is also, most of the time, an expensive way of not answering the question — which is why the current site is not working.

Start with the funnel, not the interface

The temptation is to open the site and start noticing things. Resist it for a day. Open the analytics first and find the single step where the largest number of people stop. Almost every engagement I have run has had one step carrying most of the loss, and it is rarely the step the team assumed.

Once you have that step, the interface review has a subject. You are no longer collecting opinions about the whole site, you are answering one question: why do people stop here.

A finding without a number attached is a preference. A finding with a number attached is a priority.

Rank by effort against impact, and be honest about both

A list of thirty issues is not a deliverable, it is a way of transferring the hard decision back to the client. The value you add is the ordering — and the ordering only works if the effort estimates are real, which means they have to come from someone who would actually have to do the work.

Three things at the top that can be shipped next sprint will beat a comprehensive document that nobody starts. I would rather hand over five items and have all five done than hand over thirty and have the file closed.

Say the thing that costs you the bigger project

I have told a client that the rebuild they had budgeted for was not necessary yet. It cost me the larger piece of work and it is the reason that relationship still exists three years later.

An audit that always concludes 'you need a rebuild' is not an audit, it is a sales process with a document attached. The moment a client suspects that, everything else you say stops carrying weight.
